How AI reshapes every industry's operating structure

Most industries are pyramids built around a scarce resource: a small top layer of genuine expertise, a large middle layer managing access, and a base that needs the value but can only reach it through intermediaries. AI compresses the middle layer. This essay maps the three-layer structure, explains the compression dynamics, and introduces four post-disruption shapes: the flattened pyramid, the networked mesh, the hourglass, and the hybrid stack. Includes a diagnostic for mapping your own domain.
