Resistance Is Rational

Why organisations fight AI adoption, and why they are right to

By Gerhard Diedericks · March 2026

Adapted from Sections 5, 6, and 7 of The Crossing & The Capture: A Working Paper on AI Transition Dynamics.

Incumbents resist AI adoption not because they are stupid or Luddite, but because resistance is economically rational when your business model depends on managing scarcity. This essay introduces the Four-Phase Transition Pattern (compression, middle-layer drain, defence inversion, release) and shows how it has played out in recorded music, journalism, and customer support. For transformation leaders, the implication is clear: stop moralising resistance and start navigating structure.
